BUSINESS MODEL

Warby Parker

Vertically integrated DTC eyewear — Warby Parker designs frames in-house, contracts manufacturing directly (cutting out the brand licensing middlemen), and sells directly to consumers through its website and owned retail stores. The $95 price point (later raised to $95-$195) eliminates the traditional retail markup chain.

Home Try-On program lets customers pick five frames to try for free before buying. Revenue comes from prescription glasses, sunglasses, contact lenses, and eye exams (offered in stores).

The company expanded from pure e-commerce into physical retail with 200+ stores, making it an omnichannel brand rather than purely online.

Dandy

Vertical SaaS plus manufacturing. Dandy provides dental practices with intraoral scanners (often subsidized or free to eliminate the switching cost), cloud-based software for managing cases, and its own network of digital dental labs that manufacture the final restorations.

Dentists pay per case — each crown, bridge, veneer, or implant restoration is priced individually. The margin comes from manufacturing efficiency: digital workflows are faster, more precise, and require less manual labor than traditional hand-sculpted methods.

As volume grows, Dandy's labs get more efficient and per-unit costs drop. It's the classic razor-and-blades model — give away the scanner, make money on every restoration.

HOW THEY STARTED

Warby Parker

Neil Blumenthal lost a pair of glasses backpacking and couldn't believe replacing them cost $700. He mentioned this at Wharton Business School, where classmates Dave Gilboa, Andrew Hunt, and Jeffrey Raider were having the same reaction.

They dug into the economics and discovered that Luxottica — an Italian conglomerate most people have never heard of — owned Ray-Ban, Oakley, LensCrafters, Sunglass Hut, Pearle Vision, and the licensing rights for Chanel, Prada, and Versace. One company controlled the supply chain from design to retail and priced accordingly.

The four students launched Warby Parker in February 2010 with a simple website selling prescription glasses for $95 — about a quarter of what Luxottica charged. GQ called them "the Netflix of eyewear" before they'd shipped their 100th pair.

They hit their first-year sales target in three weeks and had a 20,000-person waitlist within 48 hours of launch.

Dandy

Henry Stott was a repeat entrepreneur who had previously co-founded a tech company in the UK. When he looked at the dental industry, he saw a $15 billion lab market that was shockingly analog.

Here's how it worked: a dentist jams a tray of gooey putty into your mouth, waits for it to harden, mails the physical mold to a dental lab, where a technician hand-sculpts your crown out of ceramic. Turnaround: 2 to 3 weeks.

Error rate: high. Patient experience: miserable.

The technology to do this digitally had existed for years — 3D intraoral scanners, CAD/CAM software, CNC milling machines — but nobody had stitched it into a seamless end-to-end platform for the average dental practice. Stott started Dandy in 2020 to be that platform.

Provide the scanner, build the software, run the lab — and make it so easy that any dentist can switch from analog to digital without changing how they practice.

HOW THEY GREW

Warby Parker

The DTC playbook: build a beautiful brand, price dramatically below incumbents, and tell a compelling story about why the old way was a rip-off. The Home Try-On program was brilliant viral marketing — people posted photos of themselves in five different frames on social media asking friends to vote.

"Buy a Pair, Give a Pair" philanthropy (one pair donated for every pair sold) gave the brand a social mission that resonated with millennials. Physical retail expansion gave customers who wanted to try before they buy a real store experience.

Celebrity endorsements and fashion magazine coverage positioned Warby Parker as a lifestyle brand, not just a discount option. Steady geographic expansion of stores into new markets, each store becoming a customer acquisition channel.

Dandy

Land-and-expand with dental practices. Dandy gives practices the scanner for free or at heavy discount, which eliminates the biggest barrier to switching from analog.

Once a practice starts submitting digital scans, they become recurring revenue — every patient who needs a crown is a Dandy order. Sales team targets mid-size practices (3 to 10 dentists) that are high-volume but haven't invested in digital yet.

Referral programs where existing dentists recommend Dandy to colleagues. Geographic density strategy — build lab capacity in a region, then saturate practices nearby to optimize logistics and turnaround times.

Content marketing educating dentists on why digital is better, faster, and more profitable than analog workflows.

THE HARD PART

Warby Parker

Luxottica (now EssilorLuxottica after merging with the world's largest lens maker) remains a $90 billion behemoth with resources Warby Parker can't match. Post-IPO stock performance has been disappointing — shares fell over 70% from their 2021 highs as the DTC bubble deflated.

Physical retail expansion is capital-intensive and each store needs to reach profitability. Competition from dozens of DTC eyewear brands (Zenni, EyeBuyDirect, Pair Eyewear) that copied the model and often undercut Warby Parker on price.

Prescription eyewear requires optometrist involvement, which adds complexity and regulatory overhead compared to selling non-prescription consumer products. And the fundamental challenge of glasses: people only buy them every 1-3 years, making customer lifetime value dependent on retention across very long purchase cycles.

Dandy

Dental practices are notoriously resistant to change — many dentists have used the same lab for 20 years and switching feels risky. The scanner hardware is expensive to subsidize at scale, creating a capital-intensive land grab.

Quality control across distributed manufacturing is hard — a crown that doesn't fit means a remake, an unhappy patient, and a dentist who might switch back to their old lab. Competition from established digital players like Align Technology and legacy lab companies investing in their own digital capabilities.

The dental industry is fragmented — 200,000+ practices in the US, mostly small businesses, which means enterprise-style sales don't work. Each practice is its own decision maker with its own habits.
