Kodiak Robotics bet that autonomous trucking would be solved before self-driving taxis. Don Burnette came from the self-driving car world. He was an early engineer at Google's autonomous vehicle project and then a founding member of the Otto team at Uber.
Paz Eshel brought robotics experience from the Israeli Defense Forces. Together they founded Kodiak in 2018 with a focus exclusively on long-haul trucking.
The founders believed the autonomous vehicle industry was making a strategic mistake by trying to solve the hardest problem first: urban self-driving. City streets are chaotic.
Pedestrians jaywalk. Cyclists weave.
Construction zones appear overnight. Highway trucking, by contrast, is structured.
Trucks drive on interstates between distribution centers. The routes are predictable.
The speeds are consistent. The edge cases are manageable.
Kodiak set up operations in Texas, which has some of the most AV-friendly regulations in the country and a massive freight corridor between Dallas and Houston. They started testing on this route in 2019 and began hauling commercial freight in 2021.
WHAT THEY ACTUALLY DO
Kodiak operates as a technology company that partners with existing trucking fleets. The company develops the autonomous driving system and retrofits it onto existing truck platforms.
Revenue will come from licensing the technology to fleet operators and potentially operating its own autonomous trucks on key freight corridors.
The economics are compelling. A human truck driver costs roughly $70,000-$90,000 per year and is limited by federal hours-of-service regulations to 11 hours of driving per day.
An autonomous truck can run nearly 24 hours with only stops for fuel. On a Dallas-to-Houston route, that means one autonomous truck can do the work of two to three human-driven trucks.
THE PRODUCTS
Kodiak Driver is the company's autonomous trucking system. It uses a sensor suite of cameras, radar, and LiDAR mounted on Class 8 trucks.
The system handles highway driving including lane changes, merging, and responding to traffic. Safety drivers are still present but Kodiak is working toward fully driverless operation.
The lightweight mapping approach is a key differentiator. Unlike Waymo, which builds ultra-detailed HD maps of every road, Kodiak uses a lighter-weight mapping system that can adapt to road changes more quickly.
This matters for trucking because highway construction and detours are constant. A system that needs to remap every change is a system that gets stuck.
HOW THEY GREW
Kodiak's strategy is to run a dual-track approach. The commercial track hauls real freight on fixed routes with safety drivers, building up millions of miles of data and proving the business model.
The defense track develops autonomous military vehicles for the US Department of Defense, which provides non-dilutive revenue and advanced technology development.
The defense angle is underrated. In 2022, Kodiak won a contract to develop autonomous logistics vehicles for the US Army.
Military applications have less regulatory complexity, no public roads, and a customer willing to pay premium prices. The technology developed for defense feeds directly back into the commercial product.
THE HARD PART
The regulatory environment is still uncertain. While Texas is friendly to autonomous trucks, other states have varying rules.
A truck that can drive itself from Dallas to Houston is great, but the real value is coast-to-coast routes that cross multiple state lines with different regulations.
Public perception is another hurdle. An 80,000-pound autonomous truck on a highway is scary to the average car driver.
Any accident involving an autonomous truck, even if the truck is not at fault, will generate massive negative publicity. Kodiak has to be perfect, or close to it, because the margin for error in public trust is zero.

WHO BACKED THEM
SoftBank's SBIS fund invested in Kodiak, along with BMW i Ventures and Bridgestone. The Bridgestone investment was strategic.
As the world's largest tire manufacturer, Bridgestone is deeply interested in autonomous trucking because it changes tire wear patterns and creates new service models. BMW's interest signals that European automakers are watching the autonomous trucking space.
