Satya Nadella became Microsoft's third CEO in February 2014, succeeding Steve Ballmer. At the time, Microsoft's stock had been essentially flat for over a decade.

Nadella's first move was cultural — replacing the internal "know-it-all" culture with a "learn-it-all" mindset. Strategically, he bet the company on cloud computing (Azure), embraced open source and Linux (previously considered the enemy), acquired GitHub for $7.5 billion and LinkedIn for $26.2 billion, and then made the biggest bet of all: a $13 billion investment in OpenAI.

Under Nadella, Microsoft's market cap grew from $300 billion to over $3 trillion. Azure became the second-largest cloud platform behind AWS.

The OpenAI partnership put Microsoft at the center of the AI revolution with Copilot products across Office, Windows, and GitHub.

Nadella's "investing" is through how Microsoft spends its money — and his track record is extraordinary. The LinkedIn acquisition was initially criticized as overpriced at $26.2 billion but has proven to be one of the best tech acquisitions ever (LinkedIn now generates $15+ billion in annual revenue).

The GitHub acquisition preserved and accelerated the world's developer community under Microsoft. And the OpenAI bet positioned Microsoft as the platform for AI.

Nadella personally holds Microsoft stock and options as his primary wealth.

The OpenAI partnership. Investing $13 billion in an AI research lab that many considered a nonprofit science project was bold.

When ChatGPT exploded, Microsoft was the only Big Tech company with a pre-existing partnership, infrastructure, and integration plan for the most transformative technology since the internet. Azure became the cloud provider for OpenAI, and Copilot products brought AI to every Microsoft customer.

Microsoft missed mobile entirely under Nadella's predecessors, and his own attempt to salvage it (writing down the Nokia acquisition) was an acknowledgment of that failure. The company also struggled to make Windows Phone and Cortana relevant.

More recently, some critics argue that the OpenAI dependency creates risk if the partnership deteriorates.

Culture eats strategy for breakfast. Nadella believes that the most important thing a CEO can do is change the culture — from competitive and defensive to curious and collaborative.

He attributes Microsoft's turnaround not to any specific product but to changing how people inside the company think and work.
